Automate supplier invoices into draft bills in QuickBooks Online or Xero

Updated · By Ecomsellertool editorial team

Short answer

To automate supplier invoices into QuickBooks Online or Xero, send every invoice to one inbox, let an AI model read the PDF into fields, then let rules match it to the purchase order and the quantities your warehouse received. Invoices that match within your tolerance become draft bills coded to the right accounts. Price, quantity, duplicate and bank-detail differences are held with a reason, and a person approves and pays.

  • QuickBooks Online lets each user forward bills and receipts to a custom email address, then extracts the date, amount and vendor for review (checked October 13, 2026).
  • QuickBooks bill approval workflows need Bill Pay Elite or QuickBooks Online Advanced, allow up to 5 approval layers, and deny a bill not reviewed within 30 days (checked October 13, 2026).
  • Xero says its AI extracts key details from uploaded or forwarded bills to create draft bills ready for approval; its Early plan lists 5 bills (checked October 13, 2026).
  • Through the APIs, a bill is a Bill object in QuickBooks Online and an invoice of type ACCPAY in Xero, which can be saved as DRAFT or SUBMITTED for approval.
  • In this recipe the model only reads the document; rules do the matching, and approval and payment stay with a person.

The step map: who runs each step

Trigger: A supplier, manufacturer, freight forwarder or 3PL emails an invoice, usually as a PDF, to your bills inbox.

Each step of the workflow in order, and whether a fixed rule, an AI model or a person runs it
StepWhat happensWho runs it
1The email reaches the bills inbox; the workflow saves each attachment, logs it, and identifies the supplier from the sender and the document.Rule
2An AI model reads the PDF or image and extracts the supplier, invoice number and date, PO number, currency, every line's item, quantity and unit price, freight, tax and the total, with a confidence score per field.AI model
3Rules check the basics: a known supplier, a document that is an invoice and not a statement or credit note, lines that add up to the total, and an invoice number not already billed.Rule
4Each line is matched to the purchase order (two-way match) and to the quantities your warehouse or 3PL received (three-way match), with the price and quantity tolerances your finance lead set.Rule
5Lines are coded to accounts and items from the PO and a supplier mapping table; freight, duties and 3PL charges go to the accounts your accountant chose.Rule
6A matched invoice becomes a draft bill in QuickBooks Online or Xero with the PDF attached; anything that fails a check is held with the reason and the numbers side by side.Rule
7A person reviews the held invoices, decides each difference with the supplier, and approves bills for payment.Person
8After approval the bill is ready for your normal payment run, and the PO and receipt records are updated as billed.Rule

6 rule steps · 1 AI model step · 1 person step. A rule follows fixed logic you approve; an AI model handles messy input and its output is checked by rules; a person makes the calls listed below.

Reading invoices is routine; the work is joining the PO, the receipt and the bill, and agreeing the tolerances and the exception queue.

Money comes into an ecommerce brand through marketplace payouts. It goes out through supplier invoices: the manufacturer's invoice for a production run, the freight forwarder's bill weeks later, customs and duty, and the 3PL's monthly charges. Most of them arrive as PDFs in someone's inbox and get keyed into QuickBooks or Xero by hand, often without anyone checking them against the PO or the delivery. This recipe reads each invoice, checks it against what you ordered and what arrived, and leaves a draft bill for a person to approve. It is one page of our automation library.

Which checks decide whether an invoice becomes a draft bill?

This is the core of the build, and you can use it today as a checklist even if every invoice is still entered by hand. Each row is one check, the field it reads, and what the workflow does. "Draft" means a bill is created for approval. "Hold" means the invoice waits in a queue with the reason and both numbers shown. "Route" means a named person must decide before anything else happens.

Quantity billed vs orderedBilled plus already billed, against the PO quantityWithin the PO: continueHold: "billed more than ordered"
CurrencyCurrency code on the invoice against the supplier and POSame: continueRoute: a person confirms the currency before a bill is created

Bank detailsBank account printed on the invoice against the supplier recordSame or not shown: continueRoute, always: a changed account is confirmed with the supplier by phone, never by replying to the email

Tolerances are your finance lead's call, set per supplier or per category. For example, a brand might allow a unit price up to 1% over the PO and no quantity over the receipt, while freight bills get a wider tolerance because rates move. These numbers are illustrative; choose your own and write them down, because the rules apply them exactly.

Invoices that pass every check become a draft bill. Those that fail one wait with a reason. Nothing is paid by the workflow.

How do two-way and three-way matching differ?

Two-way matching compares the invoice with the purchase order: right supplier, right items, right price. Three-way matching adds the receipt, so you only pay for what actually arrived. For inventory, three-way is the safer default. For services and freight there is nothing to receive, so two-way, plus a link to the shipment, is the norm.

CatchesWrong prices, items not orderedThe above, plus short or missing deliveries
FitsServices, freight, 3PL fees, dutyInventory from manufacturers and suppliers

The receiving record often lives outside the accounting file. In Shopify, the purchase orders guide says you create an inventory transfer for a PO to track shipments, receive inventory and add cost adjustments (checked October 13, 2026). With a 3PL, the receipt is their receiving report. Short, over and wrong-item receipts are where stock goes missing, which our 3PL reconciliation page covers from the inventory side; this recipe covers the bill.

What do QuickBooks Online and Xero already do on their own?

Both now capture bills from email, so check the built-in features before you build anything. What they do not do on their own is join each invoice line to the receipt in your warehouse or 3PL.

Hubdoc is another capture option: it lists QuickBooks Online and Xero and says it reads supplier names, amounts, invoice numbers and due dates to create transactions with the source document attached (checked October 13, 2026). If you have a handful of suppliers and no POs to match, these built-in tools are the better choice. Custom work earns its cost when invoices must be checked against POs and receipts that live in Shopify, a WMS or a 3PL portal.

Which tool should run it?

For a few suppliers with clean PDFs, Zapier, Make or n8n with an AI step can read the invoice and create a draft bill. Our Zapier vs Make vs n8n comparison covers how they differ. Once the match needs receipts from another system, per-supplier tolerances and a proper hold queue, custom code on your accounts is cleaner, and it can run on Ecomsellertool Growth OS. Through the APIs, the workflow writes a Xero bill as DRAFT or SUBMITTED so it waits for approval, and it creates a QuickBooks bill only after the checks pass, leaving approval to your workflow in QuickBooks.

What should stay with a person?

Approval and payment, always. The model only reads documents; it never decides that a price difference is fine. A person decides each held invoice with the supplier, sets up new suppliers, confirms any change of bank details by phone, and agrees with your accountant how freight, duty and 3PL charges are coded. Getting that coding right matters beyond the books: landed costs that land in the wrong place make contribution margin per SKU look better than it is.

Deciding where to start? Our post on what to automate first in ecommerce scores tasks on hours, the cost of a mistake, how rule-shaped they are and how many systems they touch. Supplier bills score well on rule shape when invoices are many and similar, and the revenue side is covered by our marketplace payouts recipe. If you also sell wholesale on net terms, the receivables side, chasing your own buyers' invoices, is our B2B invoice reminders recipe.

Who builds this for ecommerce brands?

Ecomsellertool builds finance and purchasing workflows like this on your own accounts. We have built software on Amazon's seller APIs since 2017 and shipped 50+ tools for 100+ teams. We start with your suppliers, your PO and receiving records and your accountant's chart of accounts, then build the reading, the match and the hold queue. Send a project brief below, or read how our workflow automation service works.

The building blocks are work we have shipped:

  • Purchase orders checked against deliveries. For Amazelligence, a seller on Amazon, eBay and other marketplaces, we built purchase order management with its suppliers, with automated inventory reconciliation, notices for payments due, and alerts for discrepancies in inbound deliveries. That is rule-based automation we built, the same kind as the match here.
  • Vendors, POs and warehouse stock in one system. For Ecomsherpa we built a warehouse management system that manages vendors, vendor SKUs, purchase orders and warehouse inventory, and calculates overhead costs and Amazon fees.

The POs this workflow matches against can come from our low-stock alerts and draft purchase orders recipe.

Frequently asked questions

What is three-way matching for supplier invoices?

Three-way matching compares the supplier's invoice with the purchase order and with what your warehouse actually received. Price is checked against the PO and quantity against the receipt. Two-way matching skips the receipt and compares only the invoice and the PO, which suits services and freight bills that have nothing to receive.

Can QuickBooks Online read supplier invoices automatically?

Partly. QuickBooks Online lets users forward bills and receipts to a custom email address and extracts the date, amount and vendor for review, and Intuit describes AI invoice automation that turns vendor invoices into pre-filled bills. Matching each line to a purchase order and to received quantities is the part that usually needs a workflow or custom code.

Does Xero have a bills inbox?

Yes. Xero says you can forward bills from your email or upload them, and its AI extracts the key details to create draft bills ready for approval. Hubdoc, a document capture tool, also lists Xero and QuickBooks Online and reads supplier names, amounts, invoice numbers and due dates from bills.

Should the automation pay supplier bills on its own?

No. In this recipe the workflow stops at a draft or submitted bill. A person approves each bill and releases each payment, and a change to a supplier's bank details always goes to a person, because paying a new account on the strength of an email alone is a risk no rule should take.

How should freight and duty invoices be booked?

That is a decision for your accountant. Freight and duty often arrive on separate invoices from a forwarder or broker, weeks after the goods, and they may belong in the cost of the inventory rather than in an expense account. The workflow links them to the right PO and applies the rule your accountant sets.

Is this page accounting advice?

No. It explains how the workflow reads, matches and routes invoices. Which accounts to use, how to treat landed costs and tax, and what tolerance to allow are decisions for your accountant or finance lead.
